The Challenge

Desert Air Plumbing & HVAC had 12 techs in the field and zero visibility into job profitability. Estimates were handwritten on carbon-copy forms, and about one in five never made it back to the office. The ones that did arrive sat in a pile until someone had time to type them into QuickBooks—usually 2-3 weeks later.

Invoicing was worse. Techs would complete a job, scribble the materials used on the back of the work order, and toss it in the truck. By the time the office manager created the invoice, she was guessing at half the line items. The owner suspected they were leaving money on the table but had no way to prove it.

When we ran the initial audit, we found $47,000 in completed work from the previous quarter that had never been invoiced. Jobs were falling through the cracks because there was no system connecting the field to the back office.

The Solution

We deployed a mobile-first field management system that lets techs create digital estimates on-site, get customer e-signatures, and convert approved estimates to work orders with one tap. Parts and labor are tracked in real time as the job progresses.

When a tech marks a job complete, the system auto-generates an invoice with accurate line items, applies the correct markup, and sends it to the customer via email and text. Average time from job completion to invoice delivery dropped from 18 days to 4 hours.

We also built a job costing dashboard that shows real-time profitability per tech, per job type, and per service area—giving the owner the visibility he needed to stop guessing and start making data-driven decisions about pricing and staffing.
